Turning field conversations into decisions you can trace

Field notes were rich but unstructured, so themes could not be quantified, validated or tied to a decision. A taxonomy and a monthly council changed that.

The problem

Field notes carried real scientific signal, but as free text. Themes could not be counted, duplicates inflated apparent frequency, interpretation blurred into verbatim, and nothing connected an insight to a decision anyone actually made.

What we did

Introduced a controlled taxonomy with a confidence score, strict separation of verbatim from interpretation, explicit duplicate handling, and a monthly cross-functional synthesis council that had to either action or retire each theme.

What changed

48 insights resolved into 4 validated themes. Three content changes and one evidence concept were approved, and the ageing of open actions became visible for the first time.

How it was measured

A theme counts as validated only when it survives council review with a documented confidence score. A decision counts only when it has an owner, a due date and evidence of closure — not when it is merely discussed.
